Why Scaleups Can't Afford Legacy System Debt

When you're hiring engineers monthly and shipping features weekly, a creaking monolith becomes your bottleneck. Each new engineer spends weeks understanding convoluted code paths. Deployments take hours. Adding features breaks unrelated systems. Your infrastructure costs balloon because the old code can't scale horizontally. By month 18 of hyper-growth, half your engineering time goes to fighting the system instead of building for customers. Legacy system modernisation isn't a tech debt cleanup. It's a capacity multiplier. A well-architected, cloud-native system lets three engineers do what ten used to struggle with.

Refactoring Without Stopping the Ship

Your product team can't wait six months while you rebuild in the corner. We run modernisation in parallel with your shipping schedule. We extract business logic incrementally, routing live traffic between old and new systems using feature flags and gradual traffic shifts. Your team merges features into the new architecture as it stabilizes. We test every transition with data parity checks and automated rollback gates. The cost is higher than a green-field rewrite, but you don't lose six months of feature velocity or miss a fundraise window. By the time the old system is fully retired, your team is already shipping faster on the new platform.

A modernised system isn't just cleaner code. It's containers, orchestration, and infrastructure-as-code that scale on demand. It's database sharding strategies that don't require downtime. It's async work queues instead of synchronous blocking. When you move from 100 to 1000 users, or 1000 to 10,000, the system doesn't require re-architecting every six months. Our team builds with your projected growth in mind, not just your current state. That means your engineers can focus on product features and business logic, not emergency scaling.

WHAT OUR CLIENTS SAY

Evolve ran a series of workshops with key business stakeholders to understand the business challenge we were facing and to help us define the right solution. The team then held my hand every step of the way in developing our Discount and Rebate Management Solution, which went live in January across 7 countries.

LOCAL INSIGHT

Working with businesses in the UK

Scaleups in the UK moving fast often inherit legacy systems from earlier funding rounds or acquisitions. The pressure to grow headcount and ship features collides with fragile, monolithic architecture that was never designed for concurrent development or cloud deployment. Evolving your technical foundation during hypergrowth is counterintuitive but essential. A modernised, containerised platform doesn't just reduce friction for your existing team. It becomes the scaffolding that lets you onboard new engineers faster, run fewer firefighting incidents, and deploy with confidence. That speed and stability compounds over a 3-5 year growth curve.

OUR PROVEN PROCESS

From first call to ongoing support

Our process has guided startups, scaleups and enterprises from concept to reality, and continues after launch.

  1. 01

    Discovery

A free 30-minute consultation followed by a stakeholder workshop, where we listen to your challenges, validate assumptions and build an outside-in view of your situation.

  2. 02

    Plan & design

We scope the project, define milestones and deliverables, then research your market, wireframe the UX and prototype the UI so the direction is agreed before a line of code.

  3. 03

    Build

We assemble your dedicated team, establish reporting and work in iterative Scrum sprints, delivering a working MVP or proof of concept you can test with real users.

FAQ

Questions we hear most often

Still unsure how this would work for your business?

How long does a typical monolith-to-microservices migration take for a scaleup?

Depends on monolith size and your risk tolerance. A 50k-line codebase with clear domain boundaries might take 6-9 months if you're willing to run old and new in parallel. A 500k-line tangled system could take 18-24 months. The key is that you don't block shipping during that time. We plan in phases: extract a low-risk domain first (often payments or notifications), validate the new architecture, then expand. Each phase ships feature value while reducing legacy surface area. We give you honest estimates after a two-week code audit.

What happens to our data if something goes wrong during migration?

We run shadow traffic tests months before cutover. Live user data flows through both old and new systems, and we compare the results. If responses diverge, we find and fix the bug before any customer sees it. On cutover day, we keep the old system running for 72 hours as a read-only fallback. All transactions are logged so we can replay them if needed. We also run daily snapshots of production data in a staging environment that mirrors the new system exactly. If something unexpected happens, we revert to the old system with zero data loss in under an hour.

Will modernisation slow down our feature releases?

Short term, slightly. You'll dedicate some engineering capacity to the new architecture. But we work to unblock your main team so they ship into the new system as soon as its first domain is stable. You'll see the trade-off: maybe two weeks slower on features month one, but then faster deployments, fewer rollbacks, and easier onboarding for new hires. By month four or five, you'll ship faster than before because you're not fighting deployment friction and architectural limits. Scaleups we've worked with typically break even around month six and ship 20-30% faster by month nine.

Can your team work alongside our engineers during modernisation?

Yes, that's the model we use. We don't take over the codebase and disappear into a cave. Your team and ours work in the same repo, pair on critical refactors, and ship code together. You'll have a designated senior engineer from our team embedded in your sprint cycle who reviews designs and helps your team understand the new architecture patterns. This also means knowledge transfers naturally instead of us handing over a black box you don't know how to maintain.

What if we realise mid-migration that we need a different architecture?

We expect this. Early phases of modernisation always reveal assumptions that don't hold up. That's why we run discovery and proof-of-concept work at the start. If a new constraint emerges (regulatory requirement, unexpected traffic pattern, acquisition integration), we replan. The beauty of phased migration is you can adjust direction without scrapping months of work. We've moved from microservices-first to modular monolith and back again based on what the data showed. Cost you a few weeks, not a full restart.

How do you handle timezone differences between your UK, Spain, and Ukraine teams?

We structure the work so handoffs minimise waiting time. Your UK team has direct access to our Leicester engineers. On complex problems that need real-time collaboration, we schedule overlapping hours. For async work (code review, documentation, testing), the rotation means something is always progressing. For a scaleup, this is an advantage. You get weekend coverage and weekend resilience without paying premium rates. If your main team finishes work at 6pm UK time, our Spain or Ukraine team picks up the next phase and ships updates overnight.
