Why Legacy Systems Become a Liability

Outdated technology stacks accumulate technical debt faster than they can be paid down. Your team spends time patching instead of building features. New hires struggle to learn systems that predate modern frameworks. Security vulnerabilities hide in old code, and compliance audits flag dependencies that are no longer maintained. Migration costs money upfront, but staying put costs more in lost productivity, escalating infrastructure spend, and risk exposure. The longer you wait, the harder modernisation becomes because the system grows more tangled and knowledge leaves with people.

Refactoring keeps the same application but improves its internals: extracting libraries, decoupling modules, moving to a modern language or framework while preserving business logic. Migration moves your system to a new infrastructure or database without rewriting it. Rebuilding means replacing it from scratch. The right choice depends on your system's current state, business constraints, and risk tolerance. We assess which approach gives you the best balance of cost, time, and outcome. Sometimes it's a hybrid: refactor the core, rebuild the UI layer, migrate the data warehouse.

Modernisation Within Your Operating Constraints

You can't shut down for six months while we rebuild. We work in increments: deliver new modules in parallel, run both systems during transition, cut over section by section. Edinburgh's fintech and startup teams operate under strict uptime requirements, so we design modernisation as a series of low-risk deployments. Your team stays involved throughout. We document the new architecture as we build it, so you own the codebase and can maintain it once we hand over. You also decide when each phase goes live; we don't force a timeline.

WHAT YOU GET

Built around how your business works

  • 01Monolith-to-microservices migration with zero downtime, running old and new systems in parallel until cutover
  • 02Custom data extraction and validation pipelines that ensure integrity and completeness when moving to new databases
  • 03Reverse-engineering and documentation of poorly-documented legacy code so you understand what you own
  • 04Incremental delivery: each modernised module goes live independently, reducing risk and letting you control the pace
  • 05Fixed leadership hand-over: we document architecture, mentor your team, and ensure you can maintain the new system without us

LOCAL INSIGHT

Working with businesses in Edinburgh

Edinburgh's fintech firms and scaling startups rely on systems built 10-15 years ago, often running on outdated platforms with skills gaps as developers who knew the original stack move on. Regional CTOs face pressure to modernise without disrupting operations or losing customer trust. Evolved Ideas works with Edinburgh-based teams to plan and execute legacy migrations that respect both business continuity and technical ambition. Our UK and nearshore delivery model gives you access to specialists in cloud architecture, data migration, and microservices design without having to hire full-time roles you may not need after modernisation completes.

FAQ

Questions we hear most often

Still unsure how this would work for your business?

How do you approach migrating a monolith to microservices without downtime?

We plan and execute in phases, running old and new systems in parallel during transition. Your users see no service interruption. Each phase is tested thoroughly before cutover. We map data flows first, set up dual-write mechanisms where needed, and retire legacy components only once the new architecture is proven stable and validated against real production workloads.

What's your process for extracting data from an outdated system safely?

Data extraction is preceded by a full audit of your current system's structure, data quality, and dependencies. We write custom extraction routines that validate row counts, checksums, and referential integrity at each step. After mapping to the new schema, we run shadow migrations in test environments and compare outputs. Only when we have confidence in completeness and accuracy do we execute on production.

Can you modernise a legacy system while keeping parts of it running?

Yes. We often adopt a strangler pattern, building new microservices alongside the legacy monolith and gradually routing traffic to them. Old functionality stays live until new features are proven. This reduces risk and lets you go live incrementally. It also gives you room to make business decisions about which parts to retire or rearchitect without forcing a big bang.

How do you handle databases when modernising legacy applications?

Database modernisation is rarely a single lift-and-shift. We often move from monolithic databases to domain-driven data models, sometimes splitting into multiple databases. We maintain referential integrity throughout, use event sourcing or changelog triggers to keep data in sync during transition, and test all queries and reports against the new schema before full migration. Legacy reports are rewritten to work against the new database structure.

What happens if the original legacy code documentation is poor or missing?

We reverse-engineer the system through code analysis, tracing data flows, and running tests to understand behaviour. We also interview your team and review any operational or user documentation. This becomes part of our modernisation plan. We don't guess; we validate our understanding by running the legacy system and observing what actually happens. Then we document the new system thoroughly so you avoid this problem again.

How long does legacy system modernisation typically take?

Timeline depends on system size, complexity, data volume, and how many parts you're modernising. A smaller application with clear boundaries might take 6-12 months. A large, interconnected monolith with multiple databases could take 18-24 months or longer. We scope the work upfront, break it into phases with clear delivery milestones, and adjust as we learn more about your actual system. You get regular visibility and can go live with individual modules before the whole project ends.
